A PCB assembly sourcing matrix assigns responsibility for every input needed to deliver an accepted build. It is especially useful when the customer supplies selected components while a manufacturing partner procures the rest. The goal is to eliminate gaps between engineering approval, purchasing, receiving, assembly and testing.
Assign responsibility at the line-item level
Start with the released BOM. For each line, identify the procurement owner, approved manufacturer part number, authorized alternates, required quantity and any customer-supplied stock. Record who can approve a substitution. A purchasing decision about availability should not silently change a component’s electrical, mechanical or qualification requirements.
Define responsibility for bare boards, programmed parts, custom magnetics, cables, fixtures, firmware and packaging as well as catalog components. An assembly quote can appear complete while one of these inputs has no clear owner. Tie each required item to a delivery condition and a person responsible for resolving questions.
Use a practical responsibility matrix
| Deliverable | Owner to identify | Acceptance question |
|---|---|---|
| Released design | Design authority | Which revision is approved for this quantity and variant? |
| Component procurement | Customer or supplier, per BOM line | Are source, part number and alternate permissions clear? |
| Material readiness | Receiving and project coordination | Are quantities, labeling and handling condition acceptable? |
| Assembly process | Manufacturing engineering | Are work instructions and first-article checks agreed? |
| Product testing | Test owner and design authority | Are limits, firmware and records controlled? |
Resolve shortages and excess material before the build
Agree how attrition, packaging quantities, damaged material and incomplete kits affect the schedule. Define who owns excess purchased stock and what happens if the design changes before it is consumed. For consigned items, specify the receiving information needed to identify the part and its handling requirements. Avoid assuming that a bag labeled with an internal nickname can be matched reliably to a released BOM.
For example, a customer may supply a scarce processor but expect the assembly partner to buy all passives. If the processor requires programming before placement, the matrix must also assign the programming image, verification method and delivery condition. Procurement ownership alone does not resolve the process dependency.
Link the matrix to the RFQ
- Attach the released BOM and mark each sourcing owner.
- State build quantity, variants and permitted substitutions.
- Provide assembly drawings, firmware and test requirements.
- Identify fixture, tooling, packaging and logistics responsibilities.
- List open questions that must be resolved before production authorization.
